I bought a rebuild engine and I am trying to properly adjust the valves. I got all the cylinders in spec except for the last one (#2). I have hydraulic lifters and stock 261mm puchrods. The last cylinder has a about .25" of slack when the adjusters are as tight as they will go. Any ideas?

Three questions.
A) Hydraulic lifters in a 912?
B) Intake or exhaust valve?
C) .25"? 1/4"? One quarter of an inch? Wow!

I forgot to specify which car I have. Its a 914 with a 1.7 bus case, 2.0 cylinders, and 1.8 heads. I just removed my hydraulic lifters and pushrods and put in solid lifters. After I made the switch it was better. All of my cylinders are adjusted to spec except #2. intake is set although the adjuster screw is almost maxed out. The exhaust valve is maxed out and still has too much play. Not quite .25 of an inch, probably about .1" to .2" of extra slop.

have any extra pushrods laying around? maybe you have a short one?

Yeah I just bought a set of solid rods/lifters. put em in and same problem. Didnt realize that there is a different cam for hydraulic and solid lifters. Ugh... Must be a problem with the exhaust valve or something.

It ended up being a lose rocker arm mounting stud. When backed out you cannot fully tighten the rockers to the head. Feel dumb now.
