I have a 81 Vw rabbit diesel, I took off the head finding the head is cracked and needing new/rebuilt head for it. I plan to order it soon but my main concern is why did the valves hit the Pistons in first place? Worn out valves? Don't want to install the head to find more issues.

Timing changed due to failed/failing timing belt. Or, as this is a diesel, the cam sprocket is a wedge fit on the cam(to allow timing adjustment), and a lose bolt could have allowed some slippage.

There is no room for both the piston and the valves in the combustion chamber of the diesel as the piston actually crowns the sleeve into the chamber.
More then likely a timing belt as ps2375 said. They suggest to replace the timing belt I believe every 50,000 because of this situation.

Thank you. I have ordered new head and timing belt along with other parts to fix the rabbit. I'll report once I get her running
